Think about where last week actually went.
The meeting to align on the thing you thought was already aligned.
The deck rebuilt because two teams defined the same word differently.
The decision reopened because no one was sure it had been closed.
The call that existed only to work out who owns the call.
None of that is the work. It is the work of getting ready to do the work – re-establishing meaning that should already have been settled.
Every organisation pays some of this. It is the cost of more than one person being involved. But in most commercial systems it has quietly become the larger share: more energy spent interpreting, reconciling, and re-aligning than doing the actual work of winning and keeping customers.
Here is why it stays hidden. It does not look like waste.
It looks like diligence.
The alignment meeting feels responsible. The clarifying thread feels thorough. Everyone is busy, everyone is contributing, and the calendar is full. So it reads as a healthy, hardworking organisation – not a system quietly taxing itself.
And when things feel slow, the reflex is to add more of the same. Another sync to tighten alignment. Another dashboard so everyone sees the same numbers. Another forum to make sure nothing gets missed. Each addition becomes one more place meaning has to be re-established.
So the tax goes up while looking like the cure.
The real measure of a commercial system is not how hard it works. It is how much of that work compounds – and how much is spent buying back clarity the system keeps losing.
A coherent system gives effort back.
An incoherent one consumes it, then dresses the consumption up as commitment.
The number is large, and almost no one tracks it, because it never arrives as a line item. It arrives as a calendar that is always full, and a quarter that somehow needed every hour to produce what it did.
